You ran an AI pilot. It showed "mixed results." Leadership lost enthusiasm. The tools got shelved. The reasons are almost always the same three mistakes, and they're all fixable.
Mistake one: you piloted on a nice-to-have. Too many pilots target something marginal — "let's see if AI can help with our newsletter." If it succeeds, nobody cares enough to scale it. Instead, pilot on a genuine pain point. When AI fixes something the team actively hates, adoption takes care of itself.
Mistake two: nobody owned it. "Let's all try the AI tools and see what sticks" is not a strategy. Successful pilots have one owner, specific tasks, clear timelines, and defined success metrics before they start.
Mistake three: you evaluated too early. AI workflows take 30-60 days to mature. The first two weeks are learning curve. Measurable results show up in month two. If you evaluate at two weeks, you're just measuring the learning curve.
The retry framework. Pick the task with the most pain, assign one capable owner, give it 60 days with a check-in at 30, and define success as a specific, measurable outcome. The basics are what most failed pilots skipped.
